The platform is rarely the problem

When a marketing automation programme underperforms, the first instinct is to blame the platform. In practice, Marketo, HubSpot and Account Engagement are mature products. They usually do exactly what they were configured to do.

The failure tends to sit around the platform: unclear ownership, lifecycle definitions nobody agreed on, data that arrives late or incomplete, and campaigns built faster than they can be governed.

Four gaps that show up again and again

  • Definitions: sales and marketing use the same words (MQL, SQL, active) to mean different things.
  • Ownership: nobody owns the lead lifecycle end to end, so each team optimises its own stage.
  • Data: required fields are optional at the point of capture, then required for routing.
  • Change control: programmes are cloned and edited without a review step, so logic drifts.

What to do about it

Start with a shared lifecycle document that names each stage, its entry and exit rules, and the system of record for each field. Then assign an owner for the whole flow, not just the tools.

A useful test: can two people from different teams describe how a lead becomes an opportunity, in the same words, without opening the platform?
